Purpose

Approaching those in their late 40s to 50s who are considering "estate clearing," offering unique value propositions that do not rely on large-scale campaigns by major companies, and branding the personality of "President Ishikawa."

Situation

Breaking away from the price competition of major competitors like "Assessment 20%UP," SEO-driven volume warfare, and individual item-by-item quotes from enthusiasts, and developing a route to achieve our original goal of "bulk purchase of entire rooms."

Production period

From planning and conception to series development, it took approximately one year (and we are currently actively supporting the second chapter under the new company name).

01 Task

Customer's challenge

The battle of sheer volume among major retailers versus the price wars of enthusiasts: The limits of "procurement" faced by a specialty store with a track record of over 150,000 items.

Having grown up along the Meitetsu Nishio Line, President Ishikawa possesses an overwhelming "love for railways," to the point where he can identify the type and number of cars of a Meitetsu train just by hearing the sound. From his childhood room at his parents' house, he found old books...resellingWe started our business and faced fierce price competition.20At the end of the generation, he decided, "If we're going to go bankrupt anyway, let's try our luck with something we love: railways," and transformed the business into a specialty store, and since then,10Over the course of more than a yearBuybackAchievements15It has established a solid position with over 10,000 points.

However, the biggest lifeline in the railway reuse industry is "procurement (buying)." The market is comprised of large companies that handle a wide range of hobby items.BuybackCompanies are proliferating, and using their ample advertising budgets, they are "assessing the value"20%They launch campaigns such as "Upgrade," try to dominate search engine rankings, and engage in a battle of sheer volume. Furthermore, when dealing with knowledgeable railway enthusiasts (collectors), they might say things like, "You can sell it for a little more on Yahoo! Auctions or Mercari," or "Other stores were selling it for this much."1We were caught up in a thorough, point-by-point bidding process, and inevitably faced a fruitless price war where profits were being eroded.

For Tetsudo Honpo, the target market they should really be approaching wasn't just "active enthusiasts who are very particular about price differences." There were also those who, due to the death or aging of their parents, were at a loss as to how to dispose of the large collection of model trains and parts left behind in their family home or a single room.40Late 20s~50This group consists of families in their 20s and 30s (those considering estate liquidation or pre-death planning).

"Because this is a collection that someone I cherished and gathered with affection, I don't want to throw it away as trash. I want it to be passed on to someone who understands its value and will cherish it next."

To the families who wished for this, instead of a large company's impersonal, mechanical appraisal, "President Ishikawa himself, who loves railways more than I do, will come on a business trip."BuybackThe biggest challenge was the lack of essential points of contact (channels) to ensure that customers recognize and choose Tetsudo Honpo's overwhelming advantage (core value) of "visiting them and carrying on their legacy."

02 LH Method Strategy Development

Capturing the nostalgia of those in their 40s and 50s. Full-scale character development with Greenhouse in the fold.

Lionheart was founded by Tetsudo Honpo Co., Ltd.10I joined the project to help brainstorm ideas for proactive, fan-engaging promotional strategies that don't rely on advertising budgets, marking a significant milestone in their anniversary.

First, we delved into the "age range of families" that realistically begin to consider sorting through belongings after someone's death or organizing things before death, and found that the majority are in their "late 40s to 50s." We then formulated a strategy to utilize the fun and excitement of collecting character stickers, which was popular in the 1980s when they were elementary and junior high school students, as an "entry point (bridge)" to introduce them to Tetsudo Honpo.

Simply imitating the sticker designs of yesteryear wouldn't be enough to capture the hearts of discerning 40-50 year olds and enhance the brand's value. Therefore, Lionheart formally commissioned Green House Co., Ltd., a company with many years of experience in creating characters for Lotte's "Bikkuriman Devil vs. Angel Series," to design original characters. They proposed a genuine approach, building a world with creators possessing a solid production background, rather than merely superficially reminiscing.

Furthermore, instead of simply distributing novelty items, we aimed to create a "world with a story that collectors and general users will want to collect." We designed a unique storyline called "Shugoshinden" (Guardian Deity Train) in which "Tsukumogami" (spirits inhabiting objects) reside in railway goods and models that have been cherished for a long time and gathered at Tetsudo Honpo, and three gods who have warmly protected and nurtured them. Then, President Taizo Ishikawa himself, who receives a divine oracle in a dream and connects the thoughts of the Tsukumogami by listening to their voices with his boundless love for railways, manifests in the Shugoshinden world.

This reminded me of the excitement I once felt from collecting stickers.4050This process, while the generation enjoys themselves, imprints the name "Tetsudo Honpo (Honpo's)" and the president's sincere character into their subconscious, creating a relationship where, in the future phase of sorting through inherited belongings, the company is the first one that comes to mind, making them think, "I can entrust my parents' model trains to the company whose stickers I collected back then (President Ishikawa)." This has established an extremely sustainable and robust branding foundation.

03 LH Solution Implementation Support

To bring the strategic concept to life, Lionheart provided thorough implementation support in the following areas:

- Character planning and direction in collaboration with Greenhouse Inc.
Lionheart was responsible for the concept design of "Guardian Deity Electric," the visual settings for each character, and drafting the back-side scenarios. Working closely with Greenhouse Inc., they jointly directed the creation of four original characters (First: Taiten Susanoo, Second: Kamikura Oichi, Third: Honrei Uka, Fourth: "This is Ishikawa from Tetsudo Honpo!", a manifestation of President Taizo Ishikawa) that will resonate with fans familiar with the collectible sticker culture of the 1980s.

In order to bring out the overwhelming presence of the character illustrations to the fullest, the title logo of the "Guardian Deity Electric" series, other than the stickers, and the original backing card that protects and displays the stickers when sold (55mm x 91mm), specialPPLion Heart consistently handled all graphic design, including the film, clear file, and enclosed message card, ensuring its authentic collectible value.

04 LH Method Execution Support

A resounding success, "recovering all initial costs" solely through sticker sales. Accompanying them through the second chapter, leading to the new company name, "Honpoz."

The popularity of the characters created by Greenhouse and the quality of the uniquely constructed worldview attracted attention on social media, and as soon as they went on sale on BASE, they reached collectors, railway fans, and sticker enthusiasts. Despite the high added value pricing of 2,200 yen for a set of two stickers (silver prism and a special prism with foil stamping), they have consistently built up sales, and as a result, the initial production costs and advertising expenses invested in the "Guardian Deity Train" project have been recovered and the project has become profitable through the sales of the stickers.

Initially, President Ishikawa himself was not an avid collector of character stickers. However, during a difficult period for the business, he had a memorable experience where related collections included in a bulk purchase of used books unexpectedly generated value and supported the company. Through this initiative, in addition to recovering the initial investment through sales, he was able to see the results of expanding brand awareness and touchpoints with fans, which led to his trust in Lionheart's proposed "targeted, authentic touchpoint design."

Following this great success, Tetsudo Honpo was founded11As the company enters its second year, it has changed its name to "Honpoz Co., Ltd." Currently, Lionheart is working on its next project (approximately) creating additional characters to represent the new company name (Honpoz's official characters).200We've already invested 10,000 yen and commissioned Greenhouse Inc. to create a new design.202612We are actively working in parallel with the project (which is progressing towards completing the lunar phase).

Not only that, but as a promotional measure to further circulate existing sticker inventory and increase the average customer spending, they planned a new promotional strategy that included developing a "limited edition sticker with a different design" that uses the "extremely expensive and sophisticated hologram rainbow processing" used in security stickers, as well as distributing clear files as a free purchase bonus.
